Case in Point:
Stopping the AI Fantasy
The Situation: A client engaged us to validate an AI-driven demand forecasting initiative. The language was already inflated—“neural networks,” “next-gen optimization,” “intelligent planning”—but no one had asked the first question: Is this even a solvable forecasting problem with the data you have?
The Intervention: We applied our forecastability test—a structured method to evaluate whether advanced methods are justified at all. We didn’t just assess model architecture—we tested the premise: Is there enough historical signal? Are business behaviors consistent enough? Would a baseline statistical method outperform ML attempts?
The answer: simple methods already worked for stable SKUs, while the volatile segments had no
reliable signal at all. We gave them three possible answers, depending on the segment: “Simple methods will work.” “You could make a model work—but not for a justifiable price.” “Nothing will work—stop.”
The Result: The project was canceled before a dollar was wasted. We replaced it with a hybrid system:
- Stable segments → lightweight statistical forecasting
- Unstable segments → planner-led heuristics with override triggers
- No model where no model belongs
The real issue wasn’t technical—it was executive appetite for the AI narrative, disconnected from ground truth. They didn’t get “AI.” They got forecasting logic that actually works—and an internal decision gate to prevent future hype from hijacking strategy.
